For a young holiday-home operator, trying to replace the OTAs is usually the wrong objective. They provide demand, trust, payment familiarity and a marketplace guests already know how to use. The better objective is to stop every booking from being a one-time anonymous transaction.
Direct is an operating capability, not just a website
A direct booking creates responsibilities that the marketplace normally absorbs: fraud decisions, payment recovery, cancellation communication, guest reassurance, service expectations, policy clarity and post-booking support. If those processes are weak, adding a checkout button only moves risk in-house.
Build the direct base in five layers
1. Trust
Show the real company, real properties, clear policies, contact details, payment security, location context and what support looks like. A direct site has to replace the trust signals the OTA normally provides.
2. Bookability
Live inventory, accurate pricing, transparent cleaning and tourism charges, deposits, minimum stays and cancellation rules matter more than elaborate design. The guest should not need WhatsApp to discover whether the apartment is actually available.
3. Guest ownership
Where platform rules and local privacy requirements allow, build a legitimate first-party relationship through the stay: service communication, consented marketing, useful local guidance and a reason to remember the operator rather than only the listing platform.
4. Repeat logic
Direct acquisition is expensive when every stay starts from zero. Returning guests, referrals, corporate repeat use, relocation demand and longer stays can justify a direct channel sooner because the operator already has some trust and context.
5. Distribution discipline
Keep OTA content, pricing and availability healthy while direct grows. Starving the marketplaces before the direct channel can replace their demand is not independence. It is simply lower occupancy with a nicer website.
The first direct-booking asset is not the website. It is a guest who would trust you enough to book again without the marketplace.
Use OTAs as acquisition channels, then build enough brand, operations and guest ownership that the next booking has another sensible route.
